We built a comprehensive "State of Mail in Europe" report, and translated those insights into seven execution-ready marketing playbooks

The hosting industry's reliance on blended contract churn is often masking portfolio deterioration. In-house analytics teams proudly separate first-year churn from repeat churn, but this merely measures when a customer stops paying. It ignores how and why they leave.

To assess the true valuation and health of a digital asset portfolio, churn must be dissected into:

Migration Churn (Addressable): This represents competitive loss. The customer is actively moving their digital asset to a rival for better pricing, features, or support. A concentrated migration corridor here will tell the hoster exactly where they are falling short of customer expectations.

Natural Churn (Structural): The domain is simply not renewing at all. Distressed portfolios carry up to 70% natural churn, signalling an aging customer base, low-quality acquisition cohorts, or deep renewal friction. In most cases, this churn is non-addressable. The hoster has to spend top dollar in CAC to replace vanishing assets, instead.

ShareShift delivers granular insights on both migration and natural churn every week for hundreds of providers across 19 countries. For this post, we took last week's churn patterns across Germany, Sweden, Spain, UK and Poland, and extrapolated to an annual churn rate. You'll see clear regional differences both in natural churn rate, and share of migratory activity.

Our recent audits across European websites reveal a persistent vulnerability: over 540,000 active sites sit in the "red" zone for one specific reason: PHP 7.0 or older. These are most often WordPress sites relying on technology that's not supported since 2019!

As an operator or investor, how you categorize this data influences your terminal value.

1. The Unpriced Tech Debt: Old PHP is a primary signal of a "sleeper site" with high churn probability. They represent either a forgotten project or an aging site likely to be abandoned in favour of a fresh start — possibly, with a more aggressive competitor.

2. The Regulatory Horizon: In December 2026, legacy tech may evolve from a technical nuisance to a legal liability. As new EU digital safety and security frameworks come into effect, the interpretation of "duty of care" for hosting providers remains TBD. However, hosting thousands of known, unpatched vulnerabilities is a fragile position to defend before a national regulator.

3. The Commercial Pivot: Conversely, old PHP can also be a high-margin revenue stream. Two real-life examples from industry leaders:

Security-as-a-Service (cf. IONOS) for customers who cannot or will not migrate. IONOS.de automatically rolls customers into a paid "PHP Extended Support" product.

Managed Service Upsell (cf. one.com): While also offering "PHP Extended Support" for outdated sites, one.com also pitches their "Premium WP Care", a more holistic and proactive maintenance service for WordPress sites.

Each hoster must decide: Is your legacy base a ticking clock, or a pipeline of untapped value?

Most hosting and SaaS operators manage churn through their billing engine. They are waiting for the annual card to decline instead of watching their login page.

To stop silent (and unexpected!) revenue leakage, hosters must master the true lifecycle of a departing customer:

Usage Churn (The Alert): The leading indicator. This occurs the minute an end-user deactivates a core service, drops an MX record, or sets up a redirect. The platform has been abandoned, even if the invoice is fully paid for the next ten months.

Received Churn (The Formal Notice): The user actively clicks the cancellation button in the control panel. The current service period is still rolling until it reaches Effective Churn, but the departure intent is formally logged.

Effective Churn (The Result): The annual contract finally expires, the grace period ends, and the billing engine officially registers a loss.

Usage can be defined in many different ways, from control panel logins, to setting up DNS records pointing to a global competitor. Understanding detailed usage patterns and combinations of services the way real customers consume them can have a dramatic impact on the hoster's retention rates and profitability.
